AI SIX Podcast Episode 402: My AI Strategy Framework

By

Most organisations jump straight to buying AI tools before they’ve figured out what problems they’re actually trying to solve. In this episode, I’m sharing the three-part framework that underpins any AI strategy that actually works in practice: Know AI, Use AI, and Govern AI.

Why AI Strategy Matters More Than AI Policy

Many people talk about having an AI policy, but far fewer are talking about AI strategy. There’s a big difference. A policy tells you what you can’t do. A strategy tells you how to create value.

The Three Pillars of Strategic AI Implementation

1. Know AI: Building Literacy Across Your Organisation

Literacy is the foundation, but here’s the critical part: we need equity in AI training. You can’t train some employees and not others because the people who are trained in AI have an advantage. Why would we give some employees advantage over others?

The Irish government has released free AI training with four core modules. The ETBs are offering free courses too. You can even get certified directly through AI platforms like Claude. But if you’re in a large organisation, you need a literacy plan that ensures access for everyone.

2. Use AI: Creating Real Value Through Problem-Solution Thinking

This is where most organisations get it wrong. They ask “What tool should I use?” or “What’s the best AI model?” Instead, start with the problem. It’s problem-solution, not tool-first.

Look at your business and pick off the use cases. I’ve been doing exactly this while building GovComs—picking the low-hanging fruit, identifying where AI brings genuine value. That’s how you create strategic impact rather than just playing with shiny new tech.

3. Govern AI: Staying Compliant in a Changing Regulatory Landscape

Compliance requirements are coming fast. I was with a business in County Kilkenny yesterday—300 staff, hugely successful, working internationally. When I mentioned the EU AI Act, there was genuine concern about what’s required.

Here’s what you need to know: some elements of the EU AI Act have been delayed from August to December 2nd this year. You need to understand your compliance requirements before the end of 2025.

Ireland is taking over the EU Council presidency on July 1st for six months, and AI is front and center. Ireland’s National AI Office opens in August, and various competency agencies will be responsible for enforcement depending on your sector. You may start receiving communications about compliance soon.

When These Three Pillars Work Together

When you have literacy, competency, and governance working hand in hand, that’s when you’re using AI strategically. It’s not about having the latest tool. It’s about knowing what you’re doing, creating measurable value, and staying on the right side of regulation.
